Why it exists
From "I think the founder is the bottleneck" to seeing exactly where.
Most founders can feel the problem before they can describe it. Important deals still come back to them. New salespeople do not close the way they do. The playbook does not seem to help.
The diagnostic turns that feeling into something you can look at. It examines how your company actually sells, with evidence from your own conversations and deals, so you can see where the GTM depends on founder judgment and decide what to do about it.
What we examine
Your real sales activity.
We work from what already exists. No one has to write a playbook from memory.
- Sales conversations Recorded calls and meetings, from the founder and from the team.
- CRM context Accounts, deals, stages, and the history of how each deal moved.
- Deal progression Where deals speed up, slow down, or stop.
- Wins and losses What the opportunities that closed share, and what the ones that did not lack.
- Buyer patterns Which kinds of buyers and buying committees progress with you.
- Recurring objections What keeps coming up, when it comes up, and how it gets handled.
- Founder involvement Which deals pull the founder in, at what stage, and why.
- Late-stage intervention What the founder says and does when they step into a deal.
- Sales-team behavior Where salespeople handle comparable situations differently.
Not every source is required. We agree what is available and what is worth analyzing before we start.
What it helps you answer
Six questions.
- Where is the founder still required? Which deals, which stages, and which moments depend on the founder being there.
- Which deals could move without you? What the team already handles well, and where they still wait for you.
- Where do salespeople diverge from what works? Differences in how comparable situations are handled, with examples from real conversations.
- Which opportunities tend to progress or stall? Patterns in the deals that move and the deals that go quiet.
- What is worth trying first? A few changes, each with the evidence behind it and a way to see if it works.
- What should the sales team change first? A short list, in order, so the team is not asked to change everything at once.
How it works
From access to a short list of things to try.
- Scope We talk through your sales motion and agree what the diagnostic will cover, what data is available, and how it will be handled.
- Agree data terms and consent Data terms, recording-consent responsibilities, processing locations, and subprocessors are agreed in writing before any data is shared.
- Connect the data We start from the exports and sources you choose to share.
- Analyze The software analyzes conversations, deals, and outcomes for patterns in how opportunities progress and stall.
- Interpret with an operator A RevSage operator reviews the analysis with the founder, tests it against context only you have, and discards what does not hold up.
- Review findings and choose what to try You leave with findings, the evidence behind them, and a short list of changes to try with your team.
Timing depends on data access and volume. We scope it with you.
What the findings include
What you should expect to hold at the end.
- A map of founder dependence Where the founder is involved, at what stage, and what they do there.
- Changes to try Each with the examples and evidence behind it.
- Gaps between the founder and the team Where comparable situations are handled differently, with real examples.
- Recurring objections and buyer patterns What keeps showing up, and when.
- A prioritized list of what to change first Short enough for a team to act on.
- A baseline How things look before any intervention, so any change can be measured against it.
What it is not
Changes to try, not proven causes.
With one company's data, the diagnostic produces hypotheses. It tells you what the strongest opportunities have in common and where your team differs. It does not prove that a behavior causes revenue, and it is not a score or ranking of your salespeople.
Whether a pattern is worth keeping is decided by testing it with your team afterward.
Fit
Who it is for, and who it is not.
Typically
- A B2B company where the founder still joins important deals
- The first salespeople have been hired, or are about to be
- The founder wants sales to work without them in every deal
- There are enough recorded conversations and CRM data to analyze
If
- There is little recorded sales activity to learn from
- No sales conversations have involved anyone but the founder
- The goal is outsourced selling rather than a repeatable motion
These describe the companies we start with, not rigid requirements. If it is too early, we will say so.
After the diagnostic
Two honest next steps.
- Run it yourselves Take the findings and test the behaviors with your team on your own.
- Continue with Forward-Deployed GTM A RevSage operator works alongside your team to test the findings, turn what works into repeatable workflows, and feed what is learned back into the system.

Questions
About the diagnostic.
- Is the diagnostic free?
- No. It is a paid engagement. We scope it around your sales motion and share the scope and price in writing before you commit.
- How long does it take?
- It depends on how quickly data can be shared and how much there is. We give you an estimate when we scope it.
- Do I need to document my sales process first?
- No. We work from your real conversations and deals, not from a document.
- Who sees my recordings?
- Access, retention, and who processes the data are agreed in writing before anything is shared. See the security page for how we handle this.
- Will my salespeople be graded?
- No. The diagnostic looks for patterns in how opportunities progress. It is not a performance review of individuals, and we agree with you how findings are shared with the team.
